When a roof leaks, the assumption is usually that a shingle failed. Far more often, the shingles are fine and the leak is coming from flashing — the metal that seals the joints where the roof meets a chimney, a wall, a vent, or another roof plane.
Here is why flashing is where roofs actually fail, and what to look at.
What Roof Flashing Does
Shingles handle water on an open, uninterrupted slope. They are very good at it. What they cannot do is seal a transition — the point where the roof plane ends and something else begins.
Every one of those transitions is a deliberate interruption in the water-shedding surface, and each one gets a piece of formed metal to carry water back onto the shingles and down the roof. That metal is the flashing. It is the most engineered part of a roof and the part that most depends on the installer getting the details right.
Where Flashing Fails
Chimneys
The single most common leak source on a residential roof. A chimney interrupts the roof on all four sides and requires layered flashing: step flashing up the sides, counter-flashing set into the masonry, and an apron at the front. A cricket — a small peaked structure behind the chimney — diverts water around it on wider chimneys.
There are many pieces and many ways to get it wrong. The most common failure is sealant used in place of proper metalwork. Caulk is a maintenance material with a service life of a few years in Texas sun, not a flashing method. A chimney sealed primarily with a thick bead of caulk is a leak scheduled for later.
Roof-to-Wall Transitions
Where a lower roof meets a vertical wall — common on additions, porches, and dormers. This requires step flashing: individual pieces woven in with each shingle course, so every piece overlaps the one below. A continuous strip of metal run along the joint instead is a shortcut that fails, because there is no layering to carry water outward.
Valleys
Where two roof planes meet, valleys concentrate more water than any other part of the roof. They are also where debris collects, holding moisture against the surface. Valleys wear out faster than the field of the roof for straightforward reasons.
Pipe Boots
The rubber collars around plumbing vent pipes. In this climate, the rubber typically fails well before the shingles do — it dries, cracks around the pipe, and lets water straight into the attic. This is one of the most common leaks we find and one of the least expensive to fix if caught early.
Skylights and Roof Penetrations
Anything that goes through the roof plane — skylights, satellite mounts, solar attachments, exhaust fans. Each is a hole that depends entirely on its flashing detail.
The Reused Flashing Problem
This one deserves its own section because it is a live issue on new roofs. When a roof is replaced, flashing should generally be replaced with it. Reusing old flashing saves the contractor material cost and labor, and it is a common corner to cut.
The problem is that the old flashing is the same age as the roof you just decided to replace. It has been through the same decades of thermal cycling, it has existing fastener holes, and its sealant is spent. Putting twenty-five-year-old flashing under a brand new roof means the weakest link is unchanged — and when it leaks in two years, the shingles are new so the leak is confusing to diagnose.

Why Flashing Leaks Are Hard to Trace
Water does not fall straight down once it is inside a roof. It runs along the underside of decking, travels down rafters, and follows framing until it finds a place to drop. A stain on a bedroom ceiling can originate ten or more feet away.
Which is why chasing the stain is the wrong approach. The right approach is to look uphill from the stain for the nearest penetration or transition, because that is statistically where it started. Our post on spotting a roof leak from inside the house covers tracing it properly.
What You Can Check From the Ground
You will not assess flashing properly from the yard, but you can spot obvious trouble with binoculars.
- Visible rust, or metal that has lifted away from the chimney or wall.
- Thick beads of caulk or roofing tar visible around a chimney or penetration — a sign of past patching rather than repair.
- Pipe boots with visible cracking or a collar that has pulled away from the pipe.
- Debris packed into valleys.
- Any flashing that looks like a different age or finish than the surrounding roof.
- Dark staining on the siding directly below a roof-to-wall transition.
Repair or Replace
Flashing repair is frequently a targeted, affordable job when the surrounding roof is sound. A failed pipe boot is a small fix. Reworking chimney flashing is bigger but still well short of a roof replacement.
The calculation changes when the roof itself is near the end of its life. Investing in significant flashing work on a roof with a few years left is usually money better put toward the replacement, where the flashing gets done properly as part of the job. An honest inspection should tell you which situation you are in.
