Homeowners buy shingles. What actually keeps water out of a house is an assembly of layers, and the shingles are only the outermost one.
Knowing what is underneath is practical, not academic — it explains why roofing quotes contain decking contingencies, why underlayment choice matters, and why a roof can leak with every shingle intact.
Layer One: The Roof Decking
The structural surface everything else attaches to, spanning the rafters or trusses. On most homes built in recent decades it is plywood or oriented strand board. On older East Texas homes it is often individual boards laid across the rafters, sometimes with gaps between them.
Decking does two jobs: it holds the fasteners that hold your roof down, and it provides the flat plane the roofing lies on. When decking is compromised, nothing above it performs correctly — nails do not hold in soft wood, and a sagging deck telegraphs through the finished roof.
Why It Cannot Be Inspected Until Tear-Off
This is the source of the one genuine unknown in most roofing quotes. Decking is completely hidden until the old roof comes off. A contractor can note visible sagging from the ground and check the underside from the attic, but neither reveals localized rot around a leaking penetration.
Which is why a good estimate carries a per-sheet unit price for decking replacement rather than a fixed total. Ask for that number, and ask to see the damaged sheets before they are replaced. Our guide to reading a roofing estimate covers what else should be itemized.
Board Decking on Older Homes
If your home has plank decking with gaps, that is not automatically a problem, but it affects the job. Some shingle products and some fastening patterns need a continuous surface, which may mean overlaying the boards with sheathing. It is a legitimate added cost, and it should be identified before the job rather than discovered mid-tear-off.
Layer Two: The Underlayment
A water-resistant sheet that goes over the decking and under the shingles. It is the secondary water barrier — the layer that catches what gets past the shingles, which is not a hypothetical. Wind-driven rain gets under shingles routinely.
Felt vs. Synthetic
Traditional asphalt-saturated felt is the older product: inexpensive, adequate, and prone to tearing during installation, wrinkling when it gets wet, and degrading quickly if left exposed.
Synthetic underlayment is woven polymer. It is lighter, far stronger, will not absorb water and wrinkle, tolerates being exposed to weather much longer if the job is interrupted, and grips better underfoot for the crew. It costs more and it is generally the better specification, particularly in a climate where a roof may sit open through an afternoon thunderstorm.
Layer Three: Ice and Water Barrier
A self-adhering membrane that bonds directly to the decking and seals around nails driven through it. It is the most watertight component in the assembly.
The name is misleading in Texas, because its value here is not about ice. It is about the places where water concentrates and lingers: valleys, where two roof planes dump into one channel; around chimneys and skylights; around plumbing vents; and at roof-to-wall transitions.
Full coverage across an entire roof is generally unnecessary and can raise ventilation questions. Coverage in valleys and around every penetration is inexpensive relative to the job and targets exactly where leaks start. If it is not on your quote, ask why. Layer Four: The Shingles
The wear surface — the layer that takes sun, hail, and wind so the layers below do not. It is the layer everyone discusses and, in a properly built roof, the one most easily replaced.
The Pieces at the Edges
Several small components are part of the assembly and are common places to economize.
- Drip edge — metal along eaves and rakes that directs water into the gutter instead of behind the fascia. Its absence causes rot you discover years later.
- Starter strip — a purpose-made first course providing a sealed edge at the eave. Cut-up field shingles used instead leave the most wind-vulnerable edge of the roof without a proper seal.
- Ridge cap — purpose-made caps at the peak. Cut-up shingles here crack early because they were not designed to bend.
- Ventilation components — ridge vent or box vents, which are part of the roof assembly and affect how long the shingles last.
Why This Changes How You Read a Quote
Once you know the assembly, a suspiciously low quote becomes readable. It is usually low because something in this list is missing or reused: felt instead of synthetic, no ice and water barrier, reused flashing, cut-up shingles for starter and ridge, no drip edge, no decking allowance.
The visible result is identical on day one. Both roofs look like a new roof from the driveway. The difference appears in years three through ten, and by then the crew that installed it may not be reachable.
